How Is Jade Made? From Raw Stone to Bead, Charm and Pendant
The question people almost never ask about jade is the one that explains everything else about it: how do you turn a rock that hard into a smooth, glowing bead?
It is a fair thing to wonder, and the answer is stranger and more human than you might expect. Because here is the fact that governs all of it: jade cannot be carved. Not really. It is far too tough — that is the whole definition of jade, the property that separates it from softer, more workable stones — and no chisel, no knife, no blade has ever cut it the way you would cut wood or even marble. Everything that has ever been made from jade, across eight thousand years, was made not by cutting but by grinding. Rubbing. Wearing the stone away, slowly, against something harder than itself, with water and grit and an almost unreasonable amount of time.
That single fact is the key to jade — to its price, its meaning, and the peculiar respect it commands. Once you understand how a bead is actually made, you stop seeing a smooth green object and start seeing the hundreds of hours of human patience folded invisibly inside it. So let us follow one, from the mountain to the wrist.
First, the finding
Jade does not announce itself. Before any shaping can begin, someone has to find the raw stone, and this has always been the hardest and least glamorous part of the whole process.
Nephrite — the older of the two true jades (the distinction between jadeite and nephrite is worth knowing before any of this) — was traditionally gathered from riverbeds. In the rivers around Hotan, in what is now Xinjiang, jade was collected for millennia by people wading the water in the cooler months and feeling along the riverbed with their bare feet, because a smooth jade cobble feels distinct underfoot from ordinary stone. The finest, most prized nephrite is still called "seed jade" — water-worn pebbles the river has already rounded and polished over centuries, their good jade hidden under a weathered brown skin.
Jadeite is harder to find and harder still to read. It forms only under enormous pressure at the boundaries where tectonic plates collide, and the finest has come, historically, from the jungle-covered hills of Myanmar. There it emerges as skinned boulders — lumps of unremarkable brown rock whose interior is a complete mystery until they are cut. This gave rise to one of the most nerve-shredding trades on earth: du shi, "betting on stone," in which buyers gamble enormous sums on uncut boulders, judging only by a small "window" ground into the surface, knowing that the rock might hide imperial-green treasure or nothing at all. Fortunes are made and destroyed on a single cut. That gamble is priced into every fine piece of jadeite before a craftsman ever touches it.
So before jade is worked at all, it has already cost someone their cold hours in a river, or their savings on a bet. The finding is the first labour.
Cutting the rough
Once a boulder or cobble is in hand, the first real shaping step is to open it — to cut the rough stone into manageable slabs or blocks.
In the deep past this was done with what is called a soft saw: a wire or a slack blade of softer metal charged with abrasive sand and water, drawn back and forth by hand for hours or days. The blade itself did not cut the jade; the sand did, dragged across the stone by the blade, one grain at a time. A single large boulder could take days of continuous sawing to open.
Modern workshops use diamond-tipped saws and water cooling, which is faster but works on exactly the same principle — a harder abrasive (now industrial diamond) grinding through the jade, with water carrying away the heat and dust. Speed has changed; method has not. The stone is still being worn through rather than sliced.
This first cut is also the moment of truth for jadeite. Only now, as the blade opens the boulder, does anyone learn what colour lives inside — whether the gamble paid. Cutters describe the tension of that first reveal as unlike anything else in the trade.
Roughing the shape

With a slab or block in hand, the craftsman begins to bring out the form — a rough sphere for a bead, a disc for a peace buckle, a blank for a carving. This is still pure grinding, now against rotating wheels fed with progressively finer abrasive slurry.
The traditional Chinese lapidary wheel, the tuo, was a horizontal disc spun by a foot-treadle, and the craftsman held the stone up against it, never the other way around — jade-working is one of the few crafts where the tool spins and the material is presented to it by hand. The abrasive did the cutting; the wheel just carried it. Different wheels of different materials and grits handled different stages, and a serious workshop had a long bench of them.
For a bead, this stage means grinding a small cube of jade down toward a rough ball — knocking off the corners, then the edges, then working the facets down until a sphere begins to emerge. For a barrel bead, like those in Canyon – 谷, the craftsman grinds a slightly elongated, straight-sided form instead, which takes its own particular judgment to keep symmetrical. It is slow, exacting work, and it is almost entirely a matter of the maker's eye and hand — there is no mould, no cast, no shortcut. Every bead is shaped individually.
Drilling the hole
Here is the step that humbles everyone who learns about it: to make a bead, you have to drill a hole through solid jade, and jade does not want to be drilled.
For most of history this was done with a bow drill — a rod tipped not with a blade but with a harder abrasive, spun back and forth by a bow drawn like a violinist's, while sand and water did the actual cutting. To drill cleanly through a bead, the craftsman drills from both ends, meeting in the middle, so that the two holes align and the bead does not shatter as the drill breaks through the far side. A single bead's hole could take a skilled worker a long time; a full strand of beads represents days of nothing but drilling.
Ancient jade objects still bear the evidence of this. Under magnification, the holes in Neolithic jade beads show the characteristic taper and spiral striations of hand-drilling — a five-thousand-year-old record of exactly this patience. When you thread a modern jade bracelet, you are participating in an unbroken chain of the same problem being solved the same way.
Carving a charm or a symbol

A carved piece — a laughing Buddha, a lotus, a coin, an animal — is the roughing stage taken to its most demanding extreme, and it is where the maker stops being a grinder and becomes an artist.
The carver works down through finer and finer wheels and points, cutting relief, hollowing, detailing — and, crucially, reading the stone as they go. Fine jade carving is famous for incorporating the material's own flaws and colour variations into the design: a patch of russet skin becomes a fish's fin, a darker vein becomes a branch, a lighter zone becomes a moon. This is called working with the stone rather than against it, and it is the difference between a jade carving and a jade-coloured object. A gold-and-jade coin charm like the one in Fortune – 福 belongs to this world — a small carved and drilled jade element that then has to be paired, by hand, with its metalwork.
The peace buckle, or ping an kou — the smooth stone disc with a hole at its centre, as in Haven – 安 — looks like the simplest possible object, and is deceptively hard to make well. Its entire beauty is in the evenness of the ring and the perfection of the central hole and the smoothness of the domed surfaces, which means there is nowhere for a mistake to hide. A carving can absorb an error into its complexity; a plain disc cannot. The simplest jade forms are often the least forgiving.
Polishing — where the glow comes from
Everything up to this point has left the jade matte, scratched, and dull. The luminous depth that makes jade jade — that soft glow that seems to come from within — appears only in the final and most patient stage: polishing.
Polishing is grinding continued past the point of shaping, through a long sequence of ever-finer abrasives — coarse grit, then finer, then finer still, then powders finer than flour, traditionally including crushed garnet, and finishing, historically, on wheels of leather, wood, or even gourd skin charged with the finest polishing compound. Each stage removes the scratches left by the previous one, until the surface is so smooth that light stops scattering off it and begins passing into the stone, penetrating a fraction of a millimetre before it reflects back. That is the glow. It is not a coating or a glaze. It is simply jade made so smooth that light sinks in.
This is why real jade glows rather than sparkles, and why the polish is one of the tells of genuine, well-worked stone. It is also the most time-consuming stage of all — the shaping might take hours, but bringing a piece to a true, deep polish can take as long again, because there is no way to rush the removal of a scratch you can barely see.
Then the humble, human part — the cord
After the stone is finished, there is still the assembly, and for a bracelet this is its own quiet craft.
The beads must be sorted and matched — for size, for colour, for the way the light moves through each one — and this is done by eye, because no two natural jade beads are identical. Then they are strung, knotted, and finished onto a cord, and a good cord bracelet is hand-braided and hand-knotted with an adjustable closure, so it can be worn without a clasp and sized to any wrist. This is the part of the process that happens in our own studio: the stone is sourced and shaped by lapidaries who have done nothing else for their whole lives, and then it is assembled, by hand, into something you can actually wear and adjust and keep.
It is worth saying plainly, in an age of moulded and cast jewellery, that this chain has almost no machinery that removes the human. The saw is faster than it was; everything else is a person, a wheel, some grit, some water, and time.
Eight thousand years of the same problem
What makes jade-working genuinely astonishing is not that it is difficult, but that people did it anyway, for eight thousand years, before any of the tools that would seem to make it possible existed.
The earliest worked jade yet found comes from the Xinglongwa culture of northeastern China, around 6200 BCE — simple jade slit rings and small ornaments, made by people with no metal at all. Think about what that means. To grind a hole through jade with nothing but sand, water, bone or wood, and time, is to attempt one of the hardest materials on earth with some of the softest tools imaginable, and to succeed only through sheer, patient persistence. A Neolithic jade bead is not a primitive object. It is a monument to human obstinacy.
By the time of the Liangzhu culture, around 3300–2300 BCE, this had become a high art. Liangzhu jade cong — square tubes with circular bores, covered in fine incised faces — are so precise, and represent so many hundreds of hours of stoneless-age grinding each, that archaeologists believe they were made by specialist workshops for an elite who understood jade as sacred. These objects predate the pyramids of Giza. They were made without metal, without magnification, without the wheel as we know it, by grinding, and they are flawless.
This is the deep context that sits behind every jade bead made today. The method has been refined — diamond abrasives, electric wheels, better drills — but not fundamentally replaced. A modern lapidary and a Liangzhu craftsman five thousand years apart would recognise each other's basic problem instantly: the stone is too tough to cut, so you must wear it down, and there is no way to hurry the wearing.
The same stone, three worlds
Jade-working arose independently in more than one part of the world, and the three great traditions each solved the problem a little differently — worth knowing, because it underlines that none of this is a single culture's monopoly.
In China, jade (first nephrite, later jadeite) became the most esteemed of all materials, worked continuously for eight millennia into ritual objects, scholar's items, and personal ornaments, and bound up with a whole philosophy of virtue. The lapidary techniques described above — the treadle wheel, the bow drill, the graded abrasives — are largely the Chinese tradition, the most elaborated and continuous on earth.
In Mesoamerica, the Olmec and later the Maya prized jadeite above gold, and worked it with an equally sophisticated abrasive technology into masks, beads, and ear-flares — including the jade burial mask of the Maya ruler Pakal. They achieved this, remarkably, with stone tools and abrasive sand, no metal, on a stone even harder than the nephrite worked in early China. Mesoamerican jade craft was a peak of the New World's lapidary art.
In Aotearoa New Zealand, Māori worked pounamu (nephrite greenstone) into tools, weapons, and the treasured hei-tiki pendants, using sandstone abrasives and immense patience — a single mere, a fighting club, could represent months of grinding. Pounamu carries deep cultural and spiritual weight as taonga, treasure, and its working was and is a respected craft rather than a mere trade.
Three peoples, three continents, no contact, and the same conclusion: that this particular tough, glowing stone was worth more effort than almost anything else they could make. When you hold a finished jade bead, you are holding the end point of a problem humanity has chosen to solve, over and over, for longer than we have had writing.
Why there is no shortcut, even now
People sometimes assume modern technology must have made jade cheap and easy, the way it made so much else cheap and easy. It has not, and the reason is instructive.
Machines are good at repetition of identical actions. But jade resists exactly that. Every piece of rough is different — different hardness in different zones, different flaws, different colour that a good maker wants to place deliberately rather than grind away. A bead must be judged by eye as it rounds; a carving must be adapted to the stone's own markings; a polish must be taken to the point where this particular surface glows, which no timer can tell you. The judgment cannot be automated because the material refuses to be standardised.
So while the abrasives are now industrial diamond and the wheels are electric, the essential structure is unchanged: a skilled person, holding a unique stone against a spinning tool, deciding a thousand small things by hand and eye, slowly. The time has compressed somewhat. The human has not been removed, because the human is the part that cannot be.
This is the quiet thing that makes jade different from almost every other object you can buy today. Nearly everything in modern life is designed so that the human labour is invisible and interchangeable. A jade bead is the opposite: it is human attention made visible and permanent, folded into a stone that will outlast the person who shaped it. That is worth remembering the next time one passes through your hands.
What the makers mean when they grade jade
Because so much of the value is decided during working, it helps to know the vocabulary lapidaries use for what they are working with — the translucency grades that determine how a piece is cut and priced.
Jadeite is often described by its "water," meaning its translucency. The finest is called glass jade (boli zhong), almost transparent, where light passes deep into the stone; then ice jade (bing zhong), clear like a melting ice cube; then sticky-rice or glutinous jade (nuo zhong), softly translucent like cooked rice; and at the more common end, bean jade (dou zhong), opaque with a visible granular texture. The same green colour can be worth ten times more in ice grade than in bean grade, because translucency is what lets the colour glow rather than sit flat.
This matters to the making because a skilled cutter reads the water of a stone before deciding what to make from it. A translucent zone becomes a bead where the glow will show; a more opaque zone becomes the back of a carving or a cabochon's base. Nothing is wasted, and nothing is placed carelessly — the maker is constantly matching the piece to the part of the stone that will serve it best. It is another layer of the judgment that cannot be mechanised.
For nephrite, the prized "mutton-fat" white (yang zhi yu) describes a specific dense, warm, slightly oily-looking translucency rather than a colour alone — again, a quality that emerges only through fine polishing and is judged entirely by the trained eye. In both stones, the grade is not a fixed number stamped on the rock. It is a reading, made by a person, of how this particular stone will behave once it is worked and polished — which is why two green bracelets that look similar in a photograph can differ so much in the hand, and in price.
Why this is the real answer to "why is jade expensive"
Now the price makes sense, which it never quite does until you know the process.
When people balk at what fine jade costs, they are usually comparing it, unconsciously, to moulded resin or pressed glass or dyed stone — materials that can be produced by the thousand in an afternoon. But jade cannot be moulded, cast, pressed, or printed. Every single bead was individually ground from a solid piece of one of the toughest materials worked by human hands, drilled from both ends, and polished through a dozen stages by a person whose eye and patience cannot be automated. A strand of jade beads is not a manufactured product in the modern sense. It is a great many hours of skilled human attention, sold by the gram.
That is also why treated and faked jade is such a betrayal, and why knowing how to spot it matters — dyeing a cheap stone skips every hour of this and charges as if the hours were there. The whole question of jade's honesty comes down to whether you are paying for the patience or for a shortcut dressed up to look like it.
Once you know how long a single bead takes, the price stops looking like a markup and starts looking like what it is — a great deal of one person's patience, sold by the gram.
